When to Refactor vs When to Rebuild

Choosing between refactoring and rebuilding can have a significant effect on engineering momentum.

Refactoring can feel safer, but rebuilding may be preferable when the current architecture cannot support the required changes. Compare options against evidence from the system and the migration risks.

• **Refactor if:**
• Your core architecture is sound but implementation is messy
• You have strong test coverage to work against
• The team knows why the current code is structured that way
• Most of your system can stay, just parts need updating
• The work can be delivered incrementally without destabilising the product

• **Rebuild if:**
• Your architecture has fundamental flaws (wrong database pattern, bad abstractions)
• You have almost no tests and can't safely refactor
• A large share of the code needs replacement and the migration can be safely staged
• New team members struggle to understand basic patterns
• Performance is limited by architectural choices, not implementation
• You can define a limited first release and a safe migration path

**The sneaky middle ground:** Parallel building. Keep the old system alive while you build the new one. Gradually route traffic to the new version. This lowers risk dramatically and gives you an escape hatch if problems emerge.

Avoid choosing either path by habit. A broad refactor can accumulate risk if the system needs a different foundation, while a rebuild can discard working capabilities and introduce migration risk.

Be honest about your architecture. If it's fundamentally broken, rebuilding will be faster than pretending otherwise.
